Three honest rules of thumb.

Match the instrument to the decision, not the title

If the hard part is how the board itself works, you need a chair or a review. If it's one missing voice, a NED. If it's a defined problem with an end-state, consultancy. If it's counsel without commitment, an advisory board.

Install governance ahead of need

Chairs, NEDs and clean governance are cheapest and most valuable installed twelve months before the capital event, the succession or the crisis — and most expensive retrofitted during one.

Start smaller than you think, review honestly

Most engagements begin with one seat or one scoped programme, with written success criteria and six-month reviews. Governance should earn its keep — and be seen to.
